Awareness Is Not Adoption.

GTMSales LeadershipAI in Sales

Everyone asks me for the secret to AI adoption like it's a single switch.

Here's the uncomfortable version: the part most leaders reach for first — the mandate — is the easy 10%.

Using AI and working it into the job was mandated from the top at one company I know well. That mattered. But not for the reason you'd think. It bought awareness and air cover. It didn't, on its own, change how a single rep sold.

Awareness is not adoption.

Then I ran every AE 1:1 off our Sales Motion Coach's output. Week over week, same rhythm. Repetition made the Coach normal — but normal still isn't wanted.

What flipped it was the reps feeling what the Coach gave back. The next step they'd been guessing at. The gap they'd have walked past. Business cases and competitive messaging built with them, not handed to them.

Whiteboarding a live deal at 9pm with a partner that never gets tired. An on-message, beautiful deck in minutes. And yes — it quietly did their CRM hygiene for them. (The feature no one admits they love most.)

Then the real tipping point: the top earner adopted first. Got sharper. Won even more. Nothing moves a sales floor like the top earner pulling further ahead. The rest didn't follow a mandate. They followed the scoreboard.

Then the part I never engineered: reps started building their own agents. That's the moment it stopped being my system and became theirs.

So when someone asks how to drive adoption, here's the honest answer:

Awareness is top-down. Adoption is contagious. And it's finished the day your team starts building without you.

You mandate awareness. You earn adoption — build something reps win with, let your top earner light the fire, and get out of the way before they outbuild you.
